
Why isn't my kefir working? – Common problems and solutions

Don't worry – most of these phenomena have a simple explanation. 😊
Making milk kefir is a natural fermentation process, so the final result is not determined by a single factor. The quantity of kefir grains, the type of milk used, the temperature, the duration of fermentation, and the current state of the culture can all influence the kefir that ends up in your glass.
Moreover, kefir grains are a living culture that can grow over time, adapt to their environment, and their activity can vary seasonally. Therefore, it's entirely possible that you'll get a different result in summer with the same kefir grains and milk than you did a few months prior. 🌡️
In this article, we'll go through the most common problems and show you what a given phenomenon might mean, what could be causing it, and what you can try when preparing your next batch.
Among other things, we'll look at:

When making kefir, the goal isn't necessarily to get the exact same result down to the millimetre and minute every single time. It's much more useful to learn to recognise how your own kefir grains operate.
If you know what kind of kefir your culture produces under ideal conditions, then an unusual change can help you figure out if the milk, temperature, fermentation time, amount of kefir grains, or some other factor has changed.
In the following sections, we won't simply look for "mistakes", but rather clues: we'll learn what the finished kefir and the kefir grains themselves are telling you. 🌿🥛
Why did my kefir turn out too sour?
😖 Did your kefir turn out too sour? This is one of the most common problems home kefir makers encounter.
The good news is that a sourer taste alone doesn't mean the kefir has gone bad. Milk kefir is naturally a tangy, fermented dairy drink, and as fermentation progresses, its flavour becomes more pronounced.
The question is rather whether the kefir has merely become sourer than usual, or if it has over-fermented to such an extent that its texture and taste are no longer pleasant.
⏰ The most common reason: fermented for too long
The longer the kefir grains work in the milk, the longer the fermentation continues.
If you leave the kefir grains in the milk for much longer than the usual 24 hours, for example, the kefir can become sourer, and over time, the whey may also start to separate.
Therefore, if yesterday's kefir was perfect after 24 hours, but today's is much sourer, it's worth checking first if the fermentation time or the ambient temperature has changed.
🌡️ A warmer kitchen can speed up the process
In summer, it's particularly common for the same kefir grains, which comfortably produce kefir in 24 hours in cooler weather, to finish sooner in a warmer environment.
Higher temperatures can result in faster fermentation, so it's possible that in summer, kefir reaches its desired state for you in a shorter amount of time.
So, if your kefir suddenly became much sourer, also consider:
Has your kitchen gotten warmer? ☀️
⚖️ Your kefir grains might have increased in quantity over time
This is a very interesting and often overlooked reason.
If your kefir grains are continuously multiplying, after a while, you'll have more culture available for the same amount of milk.
In such cases, the kefir grains can make kefir faster from the same amount of milk.
Therefore, if you've been using the same amount of milk for months, while the quantity of your kefir grains has significantly increased, it's possible that the previously well-functioning kefir grain-to-milk ratio has been disrupted.
In this situation, you have two simple options:
- 🥛 add more milk to the increased amount of kefir grains, or
- 🌱 set aside the excess kefir grains as a separate batch, share them, or use them in other ways.
🥛 And what should you do if it's already too sour?
If the kefir has an otherwise normal smell and appearance, but is just too sour, then try fermenting it for a shorter period next time.
For example, if you've always waited 24 hours, it might be worth checking its consistency a little earlier.
With my own method, I don't just watch the clock: after about 24 hours, I gently move the flat container. If the kefir is already thicker, moves cohesively, and the milk doesn't flow freely within it, then it has usually reached the state that I prefer.
💡 Good to know
24 hours is not a "magic number". The appropriate fermentation time can depend on the temperature, the quantity of kefir grains, the milk, and the activity of the culture. If conditions change, it might be worth adjusting your previously perfect 24-hour routine slightly.
🍋 If it's already made but too sour
Even if the kefir is too sour but otherwise in good condition, you don't necessarily have to throw it away.
Chilling it can make its taste more pleasant for many people, and you can use it in smoothies or other dishes where the tangy taste is less dominant.
For your next batch, you can simply adjust the fermentation time or the kefir grain-to-milk ratio.
The goal is not to follow the same recipe every time, but to find the balance where your kefir grains work well, and the kefir has a pleasant taste and texture for you. 🌿🥛
Why is my kefir too thin?
🥛 You've made your kefir, about 24 hours have passed, but when you check it, it's still quite liquid?
This happens to many beginners, and it doesn't necessarily mean there's a problem with your kefir grains.
Several factors influence the consistency of milk kefir, so it's worth going through the possible reasons one by one.
🌡️ 1. It might be too cool
The microorganisms in kefir grains work at different speeds depending on the temperature.
If your kitchen is cooler, fermentation can slow down, resulting in less thick kefir in the same amount of time.
This can happen especially in winter when the kitchen temperature might be significantly lower than in summer.
In such cases, you don't necessarily need to add more kefir grains immediately. It's worth first simply giving the fermentation more time and observing how the consistency changes.
⚖️ 2. You might have too few kefir grains for the amount of milk
If the amount of kefir grains is small compared to the milk added, it may need more time to properly ferment the milk.
That's why it's important not only to consider the amount of milk but also how many active kefir grains you are working with.
This is why I use my own 9x method: I multiply the weight of the drained kefir grains by nine, and I measure out the milk quantity based on that.
For example:
24 g kefir grains × 9 = 216 g milk
If the amount of your kefir grains changes over time, you can adjust the amount of milk accordingly.
🌱 3. Your kefir grains might be less active right now
Not all kefir grains work at the same speed.
This is especially true if:
- 🧊 you recently took them out of the fridge,
- ❄️ you restarted them after freezing,
- 🥛 you haven't made kefir with them for a longer period,
- or 🌿 they are in a phase where they are growing more slowly.
After freezing, for example, it's completely natural for the first one or two batches not to be as thick or intense as the kefir you were used to.
In such cases, it's worth giving the culture a few fermentation cycles before drawing conclusions about its condition.
🥛 4. The type of milk can also matter
Different types of milk don't necessarily produce kefir of the same consistency.
The fat content, protein composition, and other properties of milk can also affect the texture of the finished kefir.
For example, if you switch from your usual 2.8% milk to another type of milk, don't be surprised if the new kefir has a slightly different consistency.
Therefore, if you've found a milk that works well with your kefir grains and from which you enjoy the kefir the most, it's worth sticking with it.
⏰ 5. It might simply not be ready yet
This is perhaps the simplest explanation.
24 hours is a good starting point, but not the same amount of time is needed under all circumstances.
If it's cooler, or the activity of the kefir grains is temporarily lower, it might not have reached the desired consistency after 24 hours.
In such cases, I don't just look at the clock; I gently move the flat container.
If the kefir still flows freely inside, I'll probably give it a little more time.
💡 Good to know
If your kefir is thinner than you'd like after 24 hours, don't change everything at once!
First, try to figure out what has changed: has the environment gotten colder? Did you use different milk? Did the amount of kefir grains change? Did you restart them after freezing or a longer rest period?
If you change several things at once, it will be harder to find out what caused the difference.
🫙 What if it always remains thin?
If your kefir remains very thin over several consecutive fermentations, while conditions are otherwise appropriate, it's worth reviewing:
kefir grain quantity → milk quantity → temperature → fermentation time → milk type → culture activity
This small "troubleshooting sequence" often helps more than randomly adding more grains or more time.
The great thing about making kefir is that through observation, you can gradually figure out what works best with your own kefir grains. 🌿🥛
Why is whey separating from my kefir?
💧 Have you ever noticed a translucent, slightly yellowish, watery liquid in your finished kefir?
This is whey, and its appearance alone does not mean that the kefir has gone bad.
Whey is a natural component of milk that can gradually separate from the thicker kefir portion during fermentation.
🥛 Why does whey appear?
During the fermentation by Tibetan kefir grains, the milk becomes more acidic, and the structure of the milk proteins changes.
As fermentation progresses, the kefir can become thicker, and at some point, the more liquid whey may begin to separate from the thicker kefir portion.
This can particularly occur if the kefir ferments longer than its ideal state for your preference.
⏰ A little whey or a lot of whey?
The amount of separation matters.
If you only see a few small, translucent spots of liquid in the kefir, that can completely happen during fermentation.
However, if a larger amount of whey collects, and the kefir portion becomes noticeably thicker, then fermentation has likely progressed too far.
In my experience, this is easily observable when making kefir in a flat container.
If, after about 24 hours, when gently moving the container, the kefir no longer flows freely but moves as a continuous, thick mass, it has usually reached the state where I strain it.
If whey is already clearly visible by then, it has probably fermented a little longer than necessary.
🌡️ Warm weather can also cause it
In summer, higher room temperatures can accelerate fermentation.
This can result in the same kefir grains that produce your ideal kefir in about 24 hours in spring or autumn reaching the same state much earlier in summer.
So, if you suddenly notice that whey appears much sooner, the first thing to check is the ambient temperature and the length of fermentation.
⚖️ The amount of kefir grains also matters
If your kefir grains are continuously multiplying, but you don't change the amount of milk, the ratio of culture to milk will change over time.
More kefir grains in the same amount of milk can result in more intense or faster fermentation.
Therefore, if you find that kefir that used to be ready in 24 hours now separates whey much sooner, it might simply be that you have too many kefir grains for the given amount of milk.
🥄 What to do if whey has already separated?
If the kefir otherwise smells normal, has no mold or unusual discoloration, the appearance of whey alone does not mean you have to throw it away.
You can simply strain it, then for the next batch:
- ⏰ you can try a shorter fermentation time,
- 🥛 you can increase the amount of milk,
- 🌱 or adjust the amount of kefir grains to the milk.
The goal is to find the time and ratio at which the kefir is pleasantly creamy but hasn't started to separate strongly.
💡 Good to know
Whey separation is not the same as spoilage. It can be a natural part of fermentation for kefir to become thicker over time and for the more liquid whey to separate.
However, signs of spoilage should always be taken seriously. In case of mold, striking unusual discoloration, or a distinctly unpleasant, spoilage-indicating smell, do not try to simply mix or "save" the kefir.
🧊 A simple solution for the next batch
If whey regularly separates too quickly, it's worth consciously observing the process for a few days.
For example, note down:
When did you put it in milk? → what was the kitchen temperature? → when did it start to thicken? → when did the whey appear?
After a few such observations, it will be much easier to determine when the ideal straining time is for your own kefir grains.
This is one of the best parts of making kefir at home: over time, you not only make kefir but also learn to "read" the signals of your own kefir grains. 🌿🥛
Why does kefir change in summer and winter?
🌡️ Perhaps you've noticed that even with the same Tibetan kefir grains, the same milk, and the same method, the kefir doesn't always turn out exactly the same.
In summer, kefir might be ready much faster, while in winter, it might seem thinner after the same amount of time.
This is completely understandable, as Tibetan kefir grains are a living microbial culture, and their activity is influenced by the ambient temperature.
☀️ What happens in summer?
In warmer environments, fermentation generally proceeds faster.
This can mean that what takes about 24 hours in cooler weather might reach the same consistency much earlier on a warm summer day.
In this case, you might experience:
- 🥛 faster thickening,
- 😖 a sourer taste,
- 💧 earlier whey separation,
- ⏰ a shorter ideal fermentation time.
Therefore, especially in summer, it's worth paying attention to the consistency of your kefir and not just watching the clock.
❄️ And what happens in winter?
In cooler environments, fermentation can slow down.
In such cases, after 24 hours, the kefir might not have reached the consistency you're used to.
If there are no signs of spoilage, it simply might need more time.
That's why it's not necessarily advisable to add more kefir grains immediately in winter. First, give the fermentation a little extra time and observe how its consistency changes.
🌡️ You don't have to chase perfect temperatures
One of the advantages of making homemade kefir is that you don't need to control your kitchen temperature with laboratory precision.
The key is rather to get to know your own environment and the activity of your own Tibetan kefir grains.
For example, if you find that 24 hours is too long in summer, check it earlier.
If it's still thin after 24 hours in winter, give it a little extra time.
🏠 Where should you place the jar?
I keep my fermentation jar on the kitchen counter, protected from direct sunlight.
It's advisable to avoid places where there might be large temperature fluctuations.
For example, it can be much warmer directly next to a radiator or on a sunny windowsill than in another part of the kitchen.
💡 Good to know
You don't need to invent a new recipe every season. Instead, adjust the fermentation time to the current conditions.
Warmer environment → generally faster fermentation.
Cooler environment → generally slower fermentation.
Therefore, 24 hours should be treated as a starting point, not an unchangeable rule.
📝 A simple "kefir journal" can be very helpful
If you want to get to know your own Tibetan kefir grains more precisely, you can even keep a simple log of your experiences.
Note down:
date → weight of kefir grains → amount of milk → approximate temperature → fermentation duration → consistency and taste of finished kefir
After a few weeks, you might notice interesting patterns.
You might find, for example, that in the summer months, your kefir is ready after 18–20 hours, while in winter, it needs 24–28 hours.
This can be much more useful than searching for a single "perfect" recipe on the internet.
🌿 Your own Tibetan kefir grains are the best teachers
The activity of different kefir grains can vary, so there's no single duration that applies equally to every culture and every kitchen.
The more often you make kefir, the easier it will be for you to recognize when your own Tibetan kefir grains are in their ideal state.
And when you can see at a glance that:
"Ah, this is just right!" 😊
then you have essentially learned one of the most important parts of making kefir.
Why aren't my kefir grains working well?
🌱 You might have just acquired some fresh Tibetan kefir grains, put them in milk, and expect them to start working visibly in a few hours – but almost nothing happens.
Or perhaps your culture fermented beautifully before, and then after a longer break, refrigeration, or freezing, it suddenly starts working much slower.
This doesn't necessarily mean there's a problem with your kefir grains.
Tibetan kefir grains are a living microbial community, so if their conditions change, they may need time to re-adapt.
🆕 Freshly acquired kefir grains
If you're starting with new kefir grains, don't necessarily judge them based on the first batch.
Shipping, temperature changes, and previous storage conditions can all affect how quickly the first fermentation proceeds.
The first few batches might therefore be:
- 🥛 thinner than usual,
- ⏰ slower to ferment,
- 😋 slightly different in taste,
- 🌱 less visibly thickening.
This can occur especially if the culture was previously refrigerated.
🧊 Kefir grains taken out of the fridge
If you rested your kefir grains in milk in the fridge for a few days, the cold significantly slowed down their microbial activity.
When they are reintroduced to milk at room temperature, they may need time to return to their previous activity level.
In such cases, it's not necessarily advisable to change all conditions immediately.
Give them a few fermentation cycles and observe how their activity develops.
❄️ Even slower after freezing
Freezing is an even bigger change for the culture.
In my experience, after taking kefir grains out of the freezer, the first one or two strains may not necessarily yield the same taste and consistency you were used to before freezing.
However, the culture can gradually become more active after this.
So, if the first batch after freezing isn't perfect, it's not worth immediately thinking that the kefir grains are ruined.
🥛 Don't change everything at once!
This is one of the most important pieces of advice.
If the kefir grains are working slowly, it's easy to fall into the trap of thinking:
"Then I'll add more grains!"
Then:
"Let it be warmer!"
Then:
"I'll leave it for two days!"
And finally:
"Then I'll try a different milk too!"
😊 But this makes it very difficult to determine what helped.
A much better method is to change only one factor at a time and observe the result.
⚖️ Check the kefir grain-to-milk ratio
If the amount of kefir grains has changed over time, that can also affect the speed of fermentation.
For example, if you use the same amount of milk while your kefir grains are gradually increasing in quantity, the previous balance is no longer the same.
It's therefore worth re-weighing your kefir grains occasionally and adjusting the amount of milk accordingly.
My own method simplifies this:
weight of kefir grains × 9 = amount of milk to add in grams
For example:
25 g kefir grains × 9 = 225 g milk
This is a simple starting ratio that you can, of course, refine later to suit the activity of your own culture.
💡 Good to know
If your kefir grains are working slower after refrigeration or freezing, patience is key.
A living culture may not immediately return to the same activity it showed before resting.
The first few batches are more part of a restarting process than a definitive test of the kefir grains' condition.
👃 When should you genuinely suspect a problem?
Slower fermentation alone doesn't necessarily indicate a problem.
It's a different situation if the appearance of your kefir grains noticeably changes, if mold or unusual discoloration appears, or if you experience an unpleasant smell clearly indicating spoilage.
In such cases, the question is no longer "how do I speed it up?", but whether it's safe to continue using it at all.
However, if your kefir grains look fine but are just fermenting slower, first consider:
was it in the fridge? → was it frozen? → new culture? → did the milk change? → did the temperature change? → did the grain-to-milk ratio change?
This small troubleshooting list can make it much easier to find the cause. 🌿🥛
Why Aren't My Kefir Grains Multiplying?
🌱 One of the most common questions people who use kefir grains ask is:
"Why aren't my kefir grains multiplying?"
Or, conversely:
"Why are they multiplying much faster now than before?"
Both are completely natural questions, as one of the interesting properties of kefir grains is that the culture itself can grow under proper conditions.
However, the rate of multiplication is not constant, and you shouldn't view it as a precisely predictable daily amount.
🌱 Kefir Grain Growth is a Natural Process
Kefir grains are not a single organism, but a complex culture composed of various microorganisms.
As the grains grow, the structure of the kefir grains gradually changes, and new grains can form under suitable conditions.
However, this doesn't mean that you'll have exactly the same amount more in grams every day.
In one period, the change might be barely noticeable, while later the quantity could increase dramatically.
🥛 The Quantity and Quality of Milk Also Matter
Kefir grains use the nutrients found in milk during fermentation, so the type of milk you use is important.
If you switch to a milk with a different composition than what you previously used, it can affect both the texture of the finished kefir and the activity of the culture.
Therefore, if you've found a type of milk with which your kefir grains work well, it's worth using it consistently.
⚖️ Too Much Milk Isn't Necessarily Better
It's easy to think:
"If I give it more milk, it will surely multiply better."
However, it doesn't necessarily work that way.
If you use a lot of milk compared to the amount of kefir grains, the fermentation can be slower, and the culture might behave differently.
That's why it's worth starting with a well-functioning kefir grain-to-milk ratio and then refining it based on your own experience.
My method remains simple:
weight of kefir grains × 9 = milk in grams
For example:
24 g kefir grains × 9 = 216 g milk
🌡️ Temperature Also Affects Its Activity
As we saw in the previous section, temperature can significantly influence the speed of fermentation.
In a warmer environment, the culture might ferment more actively, while in a colder environment, it can slow down.
However, this doesn't mean you should artificially place your kefir grains in a very warm spot.
The goal is rather a stable, appropriate environment where the culture can function predictably.
🧊 Growth Can Change After Rest
If you've rested your kefir grains in the refrigerator or haven't used them for a longer period, it's possible that they'll grow more slowly for a while after restarting.
After freezing, you can expect even more that the culture will need time to recover.
Therefore, you shouldn't immediately focus on the multiplication rate of kefir grains freshly removed from the freezer.
The priority is that they ferment stably and properly again.
📈 What if they multiply too quickly?
This is a more pleasant "problem." 😊
If you end up with more kefir grains than you need over time, it's not necessary to keep them all in the same jar.
You can:
- 🌱 give the excess to someone else,
- 🥛 use it in separate batches,
- 🧊 store it properly,
- or even use it for another culture.
The main thing is to always use only as many kefir grains as you have an adequate amount of milk for.
💡 Don't Monitor Daily Grams!
If your kefir grains grew by 2 grams one day and only half a gram another, you shouldn't draw far-reaching conclusions from that.
Kefir grain growth is not uniform.
I would rather observe the change over a longer period.
For example, if the culture continuously grows over several weeks while the kefir ferments properly, that's much more important information than how many grams it gained on a specific day.
💡 Good to know
Kefir grain multiplication is not a competition. 😊
The primary goal is for the culture to function healthily, produce good kefir, and be sustainable in the long term.
If it multiplies more slowly but ferments well, doesn't have an unpleasant smell or unusual appearance, that in itself is not a problem.
🌿 Observe the Whole Picture!
If you want to assess whether your kefir grains are happy, don't just look at multiplication.
Observe these together:
multiplication + fermentation speed + kefir consistency + smell + appearance of the kefir grains
Together, these reveal much more about the culture's condition than a single measurement.
And perhaps this is one of the most interesting parts of making kefir: over time, you learn to recognize the "normal" activity of your own kefir grains. 🌿🥛
Why Did My Kefir Become Bubbly or Yeasty?
🫧 Has it ever happened that when you opened your kefir jar, you found slightly sparkling, bubbly kefir inside?
Or instead of the usual fresh, tangy smell, it had a somewhat yeastier, more distinct aroma?
This might seem strange at first, but it's important to know that kefir grains do not exclusively contain bacteria. Various yeasts can also be present in the culture, which are a natural part of fermentation.
🫧 Why might there be bubbles in the kefir?
During fermentation, gases can also be produced, which is why the finished kefir might be slightly bubbly.
You might notice this particularly when you stir the kefir or open the jar after fermentation.
This in itself isn't necessarily a problem.
Therefore, a slight effervescence in kefir can even be a natural consequence of fermentation.
🥛 Why did the yeasty smell become stronger?
Kefir grains are a complex microbial culture containing both bacteria and yeasts.
The microbial composition of different cultures can vary, so two batches of kefir grains, even with the same milk, won't necessarily produce kefir with identical taste or smell.
The activity of yeasts can be influenced by fermentation conditions, among other things.
So, if your kefir has a slightly yeastier smell, but its appearance is otherwise normal, with no mold or unusual discoloration, that in itself doesn't necessarily indicate spoilage.
⏰ Longer Fermentation Can Also Alter the Taste
If you leave the kefir grains in the milk longer than usual, fermentation will continue.
In such cases, the kefir:
- 😖 can become more sour,
- 🫧 can become more bubbly,
- 💧 more whey can separate,
- 👃 can have a more distinct, yeasty smell.
Therefore, if its taste or smell noticeably changes from one day to the next, it's worth reflecting on whether it fermented longer than usual.
🌡️ Temperature Matters Here Too
In a warmer environment, fermentation can proceed faster, so in summer, it's more likely that the previously usual 24-hour period might be too long.
If you get a more intensely bubbly or yeasty kefir at this time, it might be worth checking its consistency earlier.
🫙 Sealing the Jar is Also Important
Gas can be produced during fermentation, which is why I don't completely seal the lid of the container tightly.
The lid should be on, but not so tightly that the generated gas is trapped in a completely sealed system.
This is especially important if the kefir is already actively fermenting and visibly bubbling.
⚠️ When Not to Experiment Further?
It's important to distinguish between signs of natural fermentation and spoilage.
If you see:
- mold on the kefir,
- a strikingly unusual color appears,
- or you experience an unequivocally unpleasant smell indicating spoilage,
then do not try to mix it, ferment it further, or save it in any other way.
In such a case, it's safer not to consume it.
💡 Good to know
A slight effervescence or a slightly yeasty aroma in kefir doesn't necessarily indicate a problem. Kefir grains can naturally contain yeasts that may be active during fermentation.
You should always observe the whole picture: what is the smell, consistency, color, how long it fermented, what was the temperature, and how did the kefir grains behave.
🌿 What to Try if You Don't Like the Taste?
If your kefir has become too yeasty or too bubbly for your taste, don't replace the kefir grains first.
Instead, try:
shorter fermentation → a more appropriate kefir grain-to-milk ratio → more stable temperature → the same tried-and-true milk
Then observe how the next batch changes.
In many cases, even a small change is enough for the kefir to return to the taste and consistency you were accustomed to.
This is why patience is worthwhile when making kefir: an unusual batch doesn't mean there's something wrong with your kefir grains. 🥛🌿
Why did my kefir grains become slimy or have a strange texture?
🌿 Sometimes, the texture of your kefir grains can change, and instead of the previously firm, elastic grains, they might appear slimy, sticky, or unusually soft.
This can be particularly alarming if you’ve previously used kefir grains with a completely different consistency.
But what could cause this?
🦠 Kefir grains are a complex living culture
Kefir grains are not made up of a single microorganism, but rather a coexisting community of various bacteria and yeasts.

There's no need to panic over a single instance of over-fermentation.

- very sour,
- thick,
- more whey-rich,

When you want to make kefir again, simply take them out of the fridge, filter them, and restart with a new batch of fresh milk.
⏳ If You Plan a Longer Break
If it's not just a few days, but several weeks, it's worth choosing a different storage solution.
In this case, the kefir grains can be frozen.
According to my method, I first rinse them thoroughly with cold water, then let them drain well.
